Abstract
PT. XYZ merupakan perusahaan manufaktur keramik yang memiliki beberapa lini produksi, termasuk Divisi Mould pada Plant 2 yang berperan dalam proses pembuatan punch sebagai cetakan mesin press. Berdasarkan hasil observasi dan analisis data produksi mingguan, ditemukan hambatan berupa penurunan output pada proses hot press yang berdampak pada tidak tercapainya target produksi. Salah satu indikasinya adalah tingginya waktu siklus rata-rata mencapai 70,54 menit per unit, melebihi waktu ideal sebesar 56,25 menit per unit untuk memenuhi target harian sebanyak 8 unit.Penelitian ini bertujuan untuk mengidentifikasi penyebab utama terjadinya bottleneck pada proses hot press serta memberikan usulan perbaikan agar efisiensi produksi dapat ditingkatkan. Metode yang digunakan adalah Value Stream Mapping (VSM) dari pendekatan Lean Manufacturing, yang berguna untuk memetakan alur proses secara menyeluruh dan mengidentifikasi aktivitas yang tidak memberikan nilai tambah. Selain itu, digunakan juga metode Root Cause Analysis (RCA) untuk menelusuri akar penyebab dari bottleneck yang terjadi dengan bantuan alat bantu seperti diagram fishbone dan teknik 5 Why’s.Hasil dari penelitian menunjukkan bahwa kendala utama berasal dari keterbatasan keterampilan operator, kondisi mesin yang menurun, serta metode kerja yang belum standar. Dengan menggabungkan VSM dan RCA, dapat diidentifikasi titik-titik kritis dalam proses dan dirancang solusi perbaikan yang lebih tepat sasaran, sehingga diharapkan dapat meningkatkan produktivitas dan capaian target produksi mingguan di Divisi Mould.
